People have reasons to prefer certain diagnoses over others — a leader would rather the problem be the team than themselves, would rather it be a fixable skill gap than a climate they created, would rather it be anything that does not implicate their own leadership. These preferences shape the assumption, not consciously but pervasively, so that the confident diagnosis a person arrives at is often the one that is easiest for them to accept rather than the one best supported by the evidence they have.

This motivated bending is why self-diagnosis is so unreliable even setting aside the position problem. A person diagnosing their own team is diagnosing something they are implicated in, and the implication bends the diagnosis toward conclusions that do not implicate them. The leader whose climate is the constraint will tend to diagnose almost anything else, because the diagnosis that points at their own behaviour is the hardest one to reach unaided. This is why an outside reading often surfaces things that surprise the team: not new information, but old information the team had stopped being able to see, made visible again by a view from outside the familiarity that had hidden it. It is worth being clear about what a reading is and is not, so that reading is not mistaken for a fixed label. A reading is done anyway, and it finds something the leader could not see from their position: the team collaborates poorly because it does not feel safe to disagree with the leader, so people work around each other rather than genuinely combining, to avoid the conflict that real collaboration would surface with someone the leader would have to be challenged. The visible symptom was poor collaboration; the actual constraint was a safety problem involving the leader — exactly the constraint the leader's position and motivation made invisible to them.

The leader's confident assumption, acted on, would have produced a collaboration day aimed at the symptom, which would not have moved the safety constraint underneath and would have left the team exactly where it was — while confirming, falsely, that the problem had been addressed. The reading caught what the confidence hid: the constraint the leader could not see because it involved the leader, could not reach because motivated reasoning steered away from it, and could not find because it lived in the team's dynamics rather than its individuals.
